The platform handled a significant volume of urban deliveries. The technical team was working on an aging codebase, and adding features was becoming increasingly costly. Real-time driver tracking, mission management and dispatcher/driver coordination relied on an architecture that was showing its limits in the face of growth.
As CTO, the priority was twofold: modernize the technical foundation without blocking the product roadmap. Three migration efforts were launched in parallel with feature deliveries. Drivers and dispatchers continued to use the platform as usual while the code was progressively transformed in the background.
Extracting the WebSocket server from the monolith was the decisive turning point. Real-time tracking, vital for daily operations, was isolated into a dedicated service without any visible downtime for users. Structured JIRA workflows and systematic code reviews allowed the team to ship these changes with confidence.
